Walk me through building a team from zero. What was the pipeline in month one, month six, month twelve. This is where most candidates reveal themselves, great ones have specific numbers and specific stories.
What do they need to be successful, and what does a bad situation look like for them.
Call the CEOs they reported to, not the references they give you. A reference the candidate controls will always be positive.
Ask the reference: "On a scale of 1 to 10, how likely would you be to hire them again, and why?" Anything below a 9 is a red flag. Then ask: "What's the one thing they need to work on?" That answer tells you everything.
